I don't think I ever padded mine.

They were always a "what if" piece of armor. Of course, mine were steel and not leather.

I like shearling for hand padding.

The most popular configuration you're going to find will be:

Demi, then padding, then glove.

I'm not the expert. Textiles hate me. It sounds by your description of the peak of the shoulder that maybe you don't want a stiffer garment, but one that's tailored differently. Something that didn't have the slack at the shoulder to pull down. Do you have points at the elbow as well as the shoulder...

How I wish this were optimal for 23 1/2"! That is a beeeeeeaaauuuutiful helm! It might fit, depending on the shape of your head. But it would be BARE minimum padding. Came out just a touch small. 23 1/2" is pretty average, and what I try to shoot for. Just missed by a bit on this one.

I've seen people rave over clecos and I never got any of them because like you said, they look like they'd get in the way more than anything. I also tend to rough fit stuff, then fit it down as I go, so there's a lot of put 2 rivets/bolts in, hammer the crap out of it, put in a couple more, more ham...
