Why not try to wet the leather with the same or similar solvent as what is in your adhesive. Jim Hrisoulas uses acetone to wet leather for the sheaths he makes. Heh. That's the look I'm going for, an armoured knight. Though actually you have more protection overall than I do except on your thighs, but that's kind of an "Ansteorra thing" (I wouldn't understand 8) ).
