I remember reading something about a wooden banner instead of cloth. Now I cannot find mention of it so it probably isn't period, but I was wondering if anyone had read about something like this?

are you talking like a flowing banner cut and carved out of wood?
Or a shield shaped hanging "banner" that has been painted/carved with a device on it?

I have heard of "vexilloid" (flag-like) devices that were wooden panels painted with some sort of recognition device and carried aloft on poles, but I cannot place where or when they were used. It was a LONG time ago that I read about them.
In one of the Funken books, there was an illustration of a castle at the peaks of whose roofs were weather vanes painted with the owner's coat of arms. Those would, I suppose, be considered vexilloids.
