due to material thickness. How do you do it?

I've got several items I've made that either failed b/c I didn't think to do this, or else which look like, well, poop, b/c I added too much to it, and I got lumps and rumples, etc.

I'm working in leather, rather than cloth... but the principles have got to be fairly similar....
